The situation

The investment platform managed more than $1 billion across a diversified portfolio. As the portfolio expanded, the information required to oversee it became increasingly distributed across spreadsheets, portfolio management tools, financial reports, document repositories, task systems, and individual team members.

Leadership could access the information, but not through a single, consistent operating view. Answering questions about company performance, emerging risks, strategic initiatives, or outstanding actions often required someone to locate information across several systems and assemble it manually. Executive reporting depended on recurring data collection, KPI definitions varied between companies, and important changes could remain buried until the next formal reporting cycle.

The firm did not simply need another dashboard. It needed a portfolio-wide operating model that defined what information mattered, how it should be structured, when leadership should be alerted, and how teams would use the system in practice.

What we did

EES began by assessing the firm's portfolio data, reporting processes, technology tools, and workflows across the investment lifecycle. We worked with executive stakeholders to identify the decisions the system needed to support, the information required to make those decisions, and the points where manual work or fragmented ownership created delays.

From that assessment, we designed a portfolio operating system with several connected capabilities:

  • A common structure for financial and operational KPIs
  • Portfolio-level and company-level executive dashboards
  • Data governance standards and clearly defined ownership
  • Historical reporting and changes over time
  • Custom rules for identifying exceptions, risks, and material events
  • Automated alerts that surfaced issues requiring attention
  • Task and initiative tracking across portfolio companies
  • AI-assisted workflows for querying information in plain language
  • Automated summaries and updates for executive stakeholders

The system was designed to work with the firm's existing tools rather than requiring an immediate replacement of every underlying platform. EES also defined the implementation roadmap, access controls, governance requirements, and adoption processes needed to make the operating system sustainable beyond the initial build.

The result

The work established a shared portfolio intelligence layer for executive stakeholders. Instead of relying exclusively on periodic, manually assembled reports, leadership gained a more consistent way to monitor company performance, identify exceptions, and access information across the portfolio.

The operating system created:
